HARRY KRAEMER Jr. is professor of management and strategy at Northwestern University’s School of Management. In addition to teaching MBA and Executive MBA students, Mr. Kraemer is also an executive partner with Madison Dearborn Partners, a private equity firm. He is the former chairman of Baxter International Inc. and serves on the boards of several public, private and nonprofit organizations. Mr. Kraemer is a graduate of Lawrence University of Wisconsin and Northwestern University.

Phase 1: Know who you are and what you stand for

The path to becoming a values-based leader begins and ends with the four principles of values-based leadership. These principles are closely interconnected and build on each other. Together, they form a solid foundation for values-based leadership to arise.

1. Self-reflection

To lead other people effectively, you’ve first got to get good at leading yourself and the key to leading yourself is to engage in regular periodic self-reflection. Unless you pause from time to time and look at how you’re doing, you won’t know what you need to be doing differently in the future to get better.

Being self-aware, you know what you stand for and what is most important to you. With this clarity, you are able to connect and communicate with others more effectively. Self-reflection is often the difference between being busy and being productive. Or put another way, self-reflection transforms activity into productivity. It enhances your leadership measurably because you become more aware of the explicit decisions you’re making as a leader and that in turn generates greater transparency. You can make great decisions rather than being forced into quick decisions which subsequently end up being viewed as shortsighted and inferior.

Many new and aspiring leaders assume they need to emulate the leadership style of someone like Abraham Lincoln, Jack Welch or Ronald Reagan to succeed as leaders. While it’s smart to learn from others at any time and in any setting, true leadership comes from your heart rather than in mimicking others. To determine the kind of leader you can and should be, you have to first figure out who you are and what you stand for. You can then anchor your own personal leadership style and practices in the bedrock beliefs you hold to be of paramount importance.
